Consultancy + engineering One team

Make the operation work.
Then make it stick.

StratoFlow is a logistics consultancy with a software team attached. We go into the operation, find where cost and time are actually leaking, redesign the flow — and then build the systems that stop it coming back.

  • Fixed-scope diagnostics
  • You own the code
  • UK-based, EU-wide delivery

What we are brought in to fix

Two disciplines, one team

Advice that ships

A consultancy can tell you what is wrong. A development shop can build what you specify. The expensive gap sits between them — and that is the gap we were built to close.

01 · Logistics consultancy

We know the operation

Warehousing, transport, inventory, cost-to-serve and the supplier relationships that hold it all together. We work on the floor and in the numbers, not just in the boardroom.

  • Network, footprint and flow design
  • Warehouse layout, labour and process redesign
  • Freight tendering, rate benchmarking and 3PL selection
  • Cost-to-serve modelling and inventory policy
  • Interim management and programme rescue

02 · Software development

We build the system

Web platforms, integrations and reporting built specifically for how your operation runs — not a package you have to bend your process around.

  • Operational portals, dashboards and workflow tools
  • WMS, TMS, ERP and carrier integrations
  • EDI, API and file-based data exchange
  • Reporting, KPI and business-intelligence layers
  • Modernising the spreadsheet or legacy app you have outgrown

The gap we close

Most improvement plans die in the handover

The recommendation is sound. The requirements document goes to a development partner who has never stood on a goods-in dock. Six months later the build is late, the assumptions were wrong, and the operation has quietly gone back to the spreadsheet.

  • One team, start to finishThe people who mapped your process write the acceptance criteria and review the pull requests. Context does not evaporate.
  • Built against the real operationWe validate against live data and shift patterns before a line of production code is written.
  • Small releases, earlySomething usable in weeks, not a big-bang go-live that everyone dreads.
  • No lock-inStandard tooling, documented handover, your repositories. Keep us because the work is good, not because leaving is painful.

How an engagement runs

Four steps, no mystery

STEP 01

Listen

A conversation, then a site visit or a screen-share of the systems as they really are. We want to see the workarounds, the spreadsheets and the WhatsApp groups — that is where the real process lives. No charge, no obligation.

STEP 02

Diagnose

A short, fixed-price piece of work. We quantify the problem with your own data, size the opportunity, and put it in writing: what is happening, what it costs, and the options ranked by effort against return.

STEP 03

Design & build

Process changes and software delivered together in short cycles. You see working software early and often, and you can stop, change direction or take it in-house at the end of any cycle.

STEP 04

Hand over

Documentation, training and a support arrangement that suits you — from a full handover to your team through to ongoing managed development. The exit is designed in from day one.

Capabilities

Where we are usually most useful

Network & footprint

Where sites should be, what each one should do, and what a change to the footprint really costs once transport, labour and stock are all counted.

Warehouse performance

Layout, slotting, pick paths, labour models and shift patterns. Practical changes measured in lines per hour, not theory.

Transport & freight

Rate benchmarking, tender management, carrier mix and the routing rules that decide who actually moves each consignment.

Systems integration

Getting your ERP, WMS, TMS, marketplaces and carriers talking reliably — including the EDI and file transfers nobody wants to touch.

Data & visibility

One version of the numbers. Operational dashboards and reporting that people trust enough to run the daily meeting from.

Resilience & compliance

Supplier risk, continuity planning, audit trails and the documentation you need when a customer or an auditor asks how the process works.

Sectors

Comfortable in complicated supply chains

We are sector-agnostic in principle, but the work most often looks like this.

Abstract flowing lines representing multi-channel order flow

Retail & e-commerce

Multi-channel fulfilment, returns, peak planning and marketplace integration.

Abstract lattice representing materials moving through a plant

Manufacturing

Inbound materials flow, line-side supply, finished goods and aftermarket distribution.

Abstract network of nodes and routes representing freight movements

3PL & freight

Client onboarding, billing accuracy, tariff modelling and operational reporting.

Layered abstract bands representing temperature-controlled storage

Food & perishables

Temperature integrity, shelf-life allocation, traceability and tight delivery windows.

Commercials

How we charge

Consultancies are famously vague about this. We are not, because the shape of the deal tells you a lot about who you are dealing with.

Free

Intro call

Thirty minutes to understand the situation. No slides, no obligation, and we will tell you if we are the wrong people for it.

Fixed price

Diagnostic

Scoped and priced in writing before anything starts. If the scope changes, you hear about it beforehand rather than on the invoice.

Capped or milestone

Programme

Time and materials against an agreed cap, or a fixed price per milestone. Invoiced monthly in arrears so you can see what you are paying for.

Monthly

Retained advisory

A set number of days each month, bought a month at a time. Useful when you have capable people who need senior capacity on tap.

All charges are in pounds sterling and exclude VAT. Invoices are payable within 14 days. There is no minimum term and no automatically renewing retainer — the detail is in our terms of business.

FAQ

Questions we get asked

Both, deliberately. Most operational problems are part process and part system — splitting them across two suppliers is where improvement programmes usually stall. We diagnose the operation and build the software with the same team, so nothing is lost in the handover.

No. Plenty of engagements end with a recommendation, a business case and a supplier shortlist — and we are happy for someone else to build it. Equally, we take on pure development work for clients who already know exactly what they need.

Discovery work can usually begin within two to three weeks. Urgent situations — a failing implementation, a peak-season problem, a supplier exit — we will always try to accommodate sooner. Tell us the deadline and we will tell you honestly whether we can meet it.

You do. All source code, infrastructure definitions and documentation are handed over in your own repositories. We do not build on a proprietary platform you cannot leave, and we will happily hand a project to your in-house team or another supplier.

From owner-managed operations running a single site through to logistics functions inside larger groups. The common thread is a team that wants a practical answer and a working system, not a 90-slide deck.
